Why Clients Don’t Follow Through on Goals: The Answer Isn’t Willpower

For decades, the conversation around goal achievement has centred on personality: Do you have enough self-control? Are you conscientious enough? Disciplined enough? Gritty enough? The implication is always the same: if you're not following through on your intentions, and if your clients aren't following through on their goals, something is fundamentally lacking in who you are.

A study published in Science Advances in February 2026 challenges that assumption at its root. The implications for coaches and the people they work with are significant.

The Gap That Haunts Goal Pursuit

We all know the intention-behaviour gap. You intend to write the report, exercise, have the difficult conversation, and then somehow you don't. Or you do it halfway. The day ends, and you're left with that familiar low-grade friction between who you meant to be today and what you actually did.

Researchers Wilson and Hutcherson set out to understand what drives that gap from the inside. Instead of comparing people to one another, they tracked what shifted within the same person over 84 days.

This matters more than it might seem. Most research on cognition and goal achievement has compared people to one another: do individuals with higher self-control achieve more goals? The answer, perhaps surprisingly, is barely. The correlation is weak enough to have been a source of genuine controversy in psychology for years.

Wilson and Hutcherson asked a different question: On the days when you close the gap, what's different about you?

Mental Sharpness Is a State, Not a Trait

Over 12 weeks, 184 university students completed a daily protocol: six brief cognitive tasks measuring mental sharpness, each lasting one to two minutes, alongside mood reports, sleep tracking, and daily goal setting and review. More than 9,000 data points in total.

What the researchers found was that this composite score had little to do with willpower or inhibitory control. It was something more basic: how clearly the brain was processing information on a given day, picking up what mattered rather than getting pulled by noise.

On days when participants scored higher on mental sharpness in the morning, they closed more of their intention-behaviour gap throughout the day, for both academic and non-academic goals.

The effect held after controlling for mood, motivation, hours worked, and sleep. It wasn't explained by those factors. It was its own thing.

What That Means in Practice

The magnitude is worth sitting with. A one-standard-deviation increase in mental sharpness, the kind of swing you'd expect roughly once a week, predicted a change in goal achievement equivalent to working an additional 40 minutes that day.

On a sharp day, you get more done not just because you work harder, but because your cognitive machinery is running more cleanly.

A one-standard-deviation drop in sharpness works in reverse: roughly like losing 40 minutes of productive work before you've even started.

When measured in the morning, this cognitive factor had comparable or greater predictive power for how the day's goal achievement would unfold than self-reported motivation and mood measured at the same time. Your brain state is a better early-warning system for your day than how motivated you feel.

That's not an invitation to catastrophize on low-sharpness days. It's an invitation to design your days with more intelligence.

The Factors That Move Mental Sharpness

Because mental sharpness is a state and not a fixed trait, it shifts. The study identified several factors that reliably move it.

Sleep lifts it. Sleeping more than usual the night before was associated with higher sharpness the next day. Not surprising, but worth noting that the relationship held even after controlling for motivation and mood.

I track my own recovery using a wearable that scores how well I've recovered overnight. What I've noticed is that how fully I recover depends heavily on what I did the day before. If my battery is completely depleted by evening, one night of sleep rarely brings it back to full. That may not be everyone's pattern, but it's worth paying attention to your own.

Many of the people I work with are already wearing devices that track recovery, readiness, and strain. The data is there. What's often missing is the connection between that information and how they structure their day. I use mine proactively: if my recovery score is low by evening, I know I need to bring it up before sleep rather than hoping overnight rest will do all the work.

Your wearable isn't just telling you how last night went. It's giving you a preview of your cognitive conditions for tomorrow.

Workload matters, but volume alone doesn't tell the whole story. The study found that a single long workday didn't dent sharpness, but a week of above-average hours did.

My own experience is more nuanced. There are days when I get a tremendous amount done and my recovery score is barely affected. There are others where I've worked less and end the day more depleted. The difference, as best I can tell, is the nature of the work and the state I was in while doing it: whether I was in flow or grinding against fragmented attention and chronic stress.

The study measured hours. What it likely captured, imperfectly, is something closer to accumulated effortful, draining work. That distinction matters if you're trying to use this research practically.

Emotional state shapes it in non-obvious ways. Mental sharpness was lower on days when people felt depressed, as you'd expect. But it was also lower when they felt excited. And it was higher when they felt anxious.

The assumption that good feelings support performance and bad feelings undermine it is, at minimum, incomplete.

The relationship between emotion and cognition doesn't follow a simple positive-negative logic. Specific combinations of emotional states matter more than valence alone.

Trait-level self-control made no difference. People high in conscientiousness and self-control achieved more goals overall, but they showed the same day-to-day relationship between fluctuations in sharpness and goal completion as everyone else. Being a self-controlled person doesn't buffer you against bad brain days. It just means your baseline is higher.

Why Clients Don't Follow Through on Goals: A Missing Piece

The intention-behaviour gap has long been framed as a motivation problem, a values alignment problem, or a mindset problem. This research adds a cognitive state layer that often goes unexamined.

When a client says, "I knew what I needed to do and I just didn't do it," it may not be ambivalence, resistance, or a limiting belief. It may be that their cognitive operating conditions that day were simply poor: degraded by accumulated workload, disrupted sleep, or an emotional state that constrained signal clarity.

That reframe has practical consequences. Rather than asking "what do you need to believe differently?" the more useful prior question might be: "What are the conditions under which your brain actually performs well, and are you creating those conditions?"

The study's authors are cautious about causal claims, appropriately so. This was observational research, and the measurement of mental sharpness was intentionally noisy to keep daily tasks brief. What it offers is not a prescription but a direction: cognitive state is not a background variable. It is a foreground condition for effective goal pursuit.

Your clients are not the same every day. Neither are you. Designing for that variability isn't pessimism. It's precision.
